I think the key is time. Not just page count, but the in-story timeline. A character who changes dramatically over a weekend feels forced. A character who changes subtly over years feels real. That's why epics, sagas, and series that span decades have such an advantage. You get to live with the person, not just visit them.
This is probably too niche, but the 'Sun Eater' series by Christopher Ruocchio is a recent sci-fi epic that does this incredibly well. Hadrian Marlowe is recounting his life from the far future, so you know the tragic, galaxy-shaking outcome from the start. The depth comes from watching an idealistic young nobleman make the series of small, understandable decisions that slowly transform him into the terrifying, revered figure he becomes. It's a tragedy in slow motion, and you see every turning point.
