I've seen authors completely change a character's direction because readers called out that their motivation made no sense.

You have to be willing to wade through a lot of duds, though. The good ones often hide in plain sight on niche blogging sites or older web serial archives, not the big aggregator pages that just repaste the same tropes. The character work there tends to feel more personal, less like a formula.
