Theme first, plot second. What's the big question your short story is quietly asking? Is it 'what is home?' or 'can people change?' Write that question at the top of your outline. Every major plot point in your novel outline should be a different possible answer to that question, or a challenge to a previous answer. The character's journey becomes a lived argument exploring that theme from all angles. This method guarantees cohesion. Even if you add a wild subplot about a circus or a heist, as long as it interrogates the core theme, it will feel part of the same intellectual project.
Resource-wise, I swear by K.M. Weiland's book 'Structuring Your Novel.' She breaks down the why behind each major story beat. I take my short story's key scene and figure out which story beat it represents. Then I use her framework to brainstorm what the other necessary beats would need to be, based on the genre and character arc I have. It's a fill-in-the-blanks approach that sounds rigid but actually provides a safety net. It ensures your expansion has proper narrative propulsion and doesn't meander. Once the major beats are placed, the creativity flows in connecting them in your unique way.
Stakes. The short story's stakes are often immediate and personal. For a novel, the stakes need to escalate and broaden. My outlining step is a 'stakes ladder.' What does the protagonist stand to lose in Chapter 5? In Chapter 15? Chapter 25? Each rung should be higher. Maybe it starts with losing a job, then a friend, then a family member's trust, then their own identity. Outlining this ladder first defines your plot's rising action. Each major plot point is simply where the stakes are raised to the next level. This keeps the tension mounting in a structured way, making the expansion feel driven and necessary.
Flip the perspective literally. A short story I wrote was from a detective's view solving a murder. The novel outline came when I asked: what was the victim doing in the 24 hours before their death? That became a parallel timeline I wove in, revealing a completely different story that contextualized the murder in a bigger conspiracy. The short story became the spine, and the new perspective provided the flesh. Sometimes the expansion isn't 'what happens next,' but 'what was happening elsewhere?' This can be a goldmine for mystery or thriller concepts especially.
Secondary sources of conflict are fuel. Beyond the main antagonist, who else gets in the way? Rivals, bureaucracies, nature, inner demons, past traumas, ticking clocks. I list all possible secondary conflicts that could logically stem from the short story's premise. Then, I assign them to different parts of the outline to maintain constant pressure. When the main plot conflict cools down, a secondary one heats up. This weaving ensures the novel never feels static. The outline looks like a calendar of conflicts, ensuring the protagonist is always grappling with something, which drives page count in a natural, engaging way.
