Honestly, I'd argue the key character is the magic system itself. The way it's treated as this almost sentient, decaying entity that everyone is trying to understand or control dictates everyone's actions. But if we're talking people: Aris, Lyra, and the Provost. Their triangle of conflict drives everything. Aris wants to rip the secrets open, Lyra wants to preserve the structure, and the Provost wants to eliminate anyone who threatens the status quo. Master Veld is a wildcard who doesn't fully belong to any side, which makes every scene he's in tense. The cast is tight, which I prefer—no endless parade of forgettable side characters.
