I love a good military fantasy where the unit is the character. 'The Monarchies of God' by Paul Kearney has massive, early-gunpowder era battles and naval engagements. The growth is seen in leaders like Corfe, who rises from a disgraced colonel to the savior of a continent, and in the entire nation adapting to existential threats. The warfare is relentless and grim, and the characters are hardened and changed by it in believable, often tragic ways. The personal and the epic are seamlessly merged through the lens of historical-style campaigning.
If you're open to a military sci-fi crossover in a fantasy skin, Glen Cook's 'The Black Company' is seminal. The battles are recorded by the annalist Croaker, and the 'growth' is the company's moral decay and weary perseverance over decades of serving dark lords. You see characters harden, break, or find unexpected flickers of honor. The epic conflicts are dirty, cynical, and far from glorious, which makes the moments of loyalty and sacrifice hit even harder. It's character evolution through the grinder of perpetual war.
Consider 'The Shadow Campaigns' by Django Wexler. It's flintlock fantasy, so the epic battles are musket lines and cannonades. The character growth is superb, especially for Winter Ihernglass, who rises from a runaway disguised as a soldier to a general, all while grappling with her identity and mysterious powers. The military progression feels earned and tactical, and each major battle forces the characters to adapt, make terrible choices, and confront their pasts. The blend of detailed warfare and deep personal journeys is exceptionally well done.
