Outlining A Novel Novels & Stories

Conflict is the engine. So my outline is just a list of conflicts, internal and external. Chapter 1: Protagonist vs. Society (their mundane life). Chapter 3: Protagonist vs. New Ally (clashing goals). And so on.

If I can't define the primary conflict of a chapter, that chapter doesn't need to exist. This keeps the narrative propulsive. Even quiet chapters should center on internal conflict or simmering tension. An outline of conflicts is an outline of compelling drama.

I used to just start writing and see where it went, but that always led to me getting stuck around chapter three. Now I force myself to do a rough map first, and it’s less about creativity and more about having a shovel to dig myself out of future plot holes. I jot down the big turning points, one sentence each, and then break those into maybe three scenes. It’s not pretty, and the outline doc is a mess of bullet points and question marks, but having those checkpoints means I can write a bad version of a scene and move on, knowing the next landmark is waiting. I can always fix the prose later, but a missing bridge between acts will stop me dead.

Some people swear by the three-act structure or Save the Cat beats, and those templates are useful for understanding pacing, but I found they made my story feel like I was filling out a form. My outlines are more like a list of promises I make to myself about what will happen—'Character A will discover the lie here' or 'The argument in the kitchen leads to them leaving.' It keeps me accountable to the story's internal logic without forcing it into an external mold. The speed comes from reducing the number of daily decisions; when I sit down, I’m not wondering what happens next, I’m just figuring out how it happens for these specific people.

Alright, so the outline isn't a magic wand that just makes drafting faster, it's a tool that makes drafting possible for me. I used to just dive in and hit a wall around 30k words. Now, I treat the outline like a rough sketch for a painting—I need to know where the major shapes are before I start filling in details.

My method is a bit of a hybrid. I start with the big three: the core conflict, the ending I'm aiming for, and my protagonist's fatal flaw. Then I do a super messy 'brain dump' in a document, just throwing every scene idea, snippet of dialogue, and character beat I can think of. It's chaos, but it gets the raw material out.

After that chaos, I impose order. I use a simple three-act structure as a skeleton and start slotting those messy ideas into Scrivener's notecards. Each card is just a one-line summary like 'MC discovers the letter, chooses to lie about it.' The magic happens in moving them around; seeing the pacing visually shows me where I have three slow character scenes in a row with no plot momentum. I don't get bogged down in prose at this stage. If a detail pops up, I jot it in the card's notes section and move on. The outline's job is to show me the path, not to build every brick in the road. I find if I over-outline, I lose the spark to actually write the thing. So my rule is: outline enough so I'm never staring at a blank page wondering 'what comes next?' but leave enough gaps for discovery as I write. The first draft still feels like exploration, but I'm never truly lost.
